Year vs. Year Pivot Table Variance for Fields and Totals

How do you create a variance between the same field within layered columns within a pivot table?

For example, the table displays widgets sold. The rows are months. The columns are Years > salesman >total.

I want to show the year-to-year variance for each salesman and variance for the total.

Any help would be greatly appreciated.
